Over the last two years, organisations have become obsessed with finding the most powerful model. The assumption was simple: better models create better outcomes.
But we’re entering a different era.
We’re entering the era of tokenomics.
The winners won’t be the companies with access to the best AI. They’ll be the companies that can generate the most business value per dollar spent, improving inference-per-dollar becomes a strategic edge.
That’s a very different game.
As AI pricing shifts from subscription models to token-based consumption, every executive team will be forced to answer some uncomfortable questions:
• What is our actual AI spend?
• How much has it increased over the last 12 months?
• Which use cases genuinely require frontier models?
• Where are we paying premium prices for “good enough” work?
• Can we achieve 90% of the outcome for 20% of the cost?
These questions matter because many AI business cases were built in a world where usage costs were either hidden, subsidised, or largely ignored. The ROI promised was based on AI costs 10-20% of their true cost, and to be honest, in this new era a lot of these business cases could be dead in the water.
At scale, token economics changes everything.
The most sophisticated organisations are already moving towards orchestration layers that sit between users and models. Instead of sending every prompt to the most expensive option, requests will be intelligently routed to the cheapest model capable of delivering an acceptable outcome.
This is where AI strategy becomes less about engineering and more about business leadership.
The future Chief AI Officer won’t be judged on how many models they deploy. They’ll be judged on how effectively they balance capability, risk, and cost. And here’s the uncomfortable truth. Many of today’s AI proofs of concept look impressive, but far fewer will look attractive when finance starts analysing the token bill.
The next phase of AI transformation won’t be won by those who consume the most AI.
It will be won by those who understand the economics of AI better than their competitors.
Capability does matter, but capability-per-dollar is becoming the metric that really counts.
